Every plantation project produces two numbers: how many plants went in, and how many are alive later. The gap between them is almost never explained by the weather. It is explained by decisions taken before, during and immediately after planting — most of which cost very little to get right and are expensive to fix afterwards.
Here is where the losses actually come from, roughly in order of impact.
1. Planting outside the monsoon window
A tree planted in July has two to three months of free irrigation from the sky while it puts out the first roots beyond its root ball. The same tree planted in April must be carried through the hottest ten weeks of the Indian year by tanker.
The difference in survival is not marginal. On unirrigated corridors it is frequently the difference between 85% and 30%.
Programmes slip, and sometimes planting outside the window is unavoidable. When that happens, the honest response is to price the irrigation properly rather than plant the same quantity and hope.

2. Poor nursery stock accepted on site
Stock should be rejected at the nursery, not at the gate. By the time a truck arrives, the pressure to accept is enormous.
What to reject:
- Root-bound plants. Roots circling the container will keep circling in the ground and the plant will strangle itself over five years.
- Recently potted stock sold as established. Lift one plant from its bag; if the soil falls away, the root system has not developed.
- Mismatched grading in a row. For avenue rows and palms, uniformity is the specification. Mixed clear-trunk heights ruin a boulevard.
- Pest and disease. Scale, mealybug and leaf spot arriving on new stock will spread to everything nearby.
3. Pits that are decorative rather than functional
The single most common site failure in India is a pit dug to a nominal dimension in compacted subgrade, backfilled with the same compacted spoil that came out of it. That produces a sealed bowl: water enters, cannot drain, and the roots suffocate. In heavy soils this kills trees slowly over two seasons, and nobody attributes the loss to a decision made on day one.
Minimum standards worth writing into a specification:
- Size: 900 × 900 × 900 mm for standard avenue trees; 1200 mm cube in compacted subgrade or where rock has been broken.
- Sides: scarify the pit walls. A smooth-augered pit in clay behaves like a pot.
- Drainage: in clay and black cotton soils, provide a soakaway or an outlet. Test one pit by filling it with water — if it has not drained in 24 hours, the whole plantation needs a drainage strategy.
- Backfill: excavated soil mixed with organic matter, not raw spoil. Backfill in 300 mm layers with water consolidation, not in a single dump.
4. Planting depth and support
Two mechanical errors account for a surprising share of losses:
- Planted too deep. The root collar must sit at finished ground level. Burying the collar causes rot at the base; for palms it is often fatal because they cannot form new roots from a buried trunk.
- Inadequate or excessive support. A tree that rocks in wet soil tears its new roots every time the wind blows. A tree tied rigidly to a stake for five years never develops trunk taper and fails when the stake is removed. Use two or three padded ties, keep them checked quarterly, and remove them after 12 to 18 months.
Every planting should also finish with a basin and 75–100 mm of mulch. Mulch reduces evaporation, moderates soil temperature and suppresses the weeds that otherwise take the water.
5. Water in the first two summers
This is the largest single controllable factor, and it is routinely under-budgeted because it falls after the visible work is finished.
Working rules:
- Deep and infrequent beats shallow and daily. A weekly soak that wets the full root ball drives roots downward; a daily sprinkle keeps them at the surface where they cook.
- Two summers, not one. A plant that survives its first summer on irrigation is still dependent. Withdrawing water after one year is the most common way to lose a plantation in year two.
- Assume the borewell does not exist. Base the water plan on what is actually on site. Tanker logistics — routes, cycle times, access points — should be planned like any other site logistics.
6. Nobody owns the plants after planting
The structural problem in Indian plantation work is that planting and maintenance are frequently separate contracts, separately funded, sometimes with a gap between them. During that gap, the plants are nobody's responsibility.
The fix is contractual, not horticultural: a defect-liability period with a defined survival percentage, a gap-filling obligation, and a maintenance scope that starts on the day planting finishes.
What a survival audit should actually measure
Most "survival counts" are worthless because they count green things rather than viable plants. A defensible audit records, per chainage or zone:
- Planted quantity from the planting register, by species.
- Alive and vigorous — healthy foliage, evidence of new growth.
- Alive but stressed — surviving without extension growth, likely to fail without intervention.
- Dead or missing.
- Cause where identifiable — waterlogging, drought, grazing, mechanical damage, theft.
Category 3 is the one that matters. It is the early warning that separates a project that can be corrected from one that will be reported as a failure six months later.
The economics
Gap-filling costs more than planting correctly. A replacement plant carries the material cost again, plus mobilisation, plus a fresh establishment cycle, plus the reputational cost of a corridor that visibly has holes in it. Spending 15% more on pits, stock quality and two summers of water is almost always cheaper than replacing 40% of a plantation.
The uncomfortable summary: survival is bought at planting time, and no amount of maintenance later fully compensates for a pit dug badly in a compacted subgrade in April.
